The Twelve Standards

Always outranks first. Hospitality first is a sequence. Humanity always is a boundary. When they collide, the boundary wins and the property waits.
Instruct, don't permit. When someone can't afford the choice, don't hand it back to them. Say it, then say it again unchanged. Name the coverage. Name the fear.
Gratitude for decency measures what came before you. When someone thanks you for the floor, they’re reporting on the last person in your chair. Write it down. Don’t accept credit for the minimum.
Presence is a symptom. Fear doesn’t appear in any report you own. It appears as attendance. Read the people who never go anywhere.
Ask before you conclude. You can always move from good faith to a hard finding. You can never move back from an accusation.
Know which constraints are real. Sort needs from preferences before you decide you have no room. Then don’t spend your flexibility on the first request that arrives.
Build coverage before you need it. If your second couldn't hold the building for one day, that's a finding about you, not about her.
Absorb pressure. Transmit instruction. Your team is owed the content, not the weather. Never filter safety, legal, ethical concerns, anything affecting someone’s livelihood, or a real deadline.
Name an exception as an exception. Out loud, in the moment. Put an end date on it. Pay it back where everyone can see.
Go back when you get it wrong. Acknowledge specifically, say what you should have done, repair the dignity — and restate the standard unchanged.
Accountability is respect. Deciding privately that someone can’t improve, and never telling them, is the least humane thing on this page.
Measure to see, not to control. The moment a number carries a consequence, it stops telling you the truth — and you won’t be able to tell when it stopped.
A keeper leaves people, systems and properties more capable than they found them. Not the state of it while you’re there. The state of it eighteen months after you’ve gone.
